STEARS DATA: 15 CLIENTS & 85+ DATASETS IN 8 MONTHS

The Problem

Stears had years of economic data about African markets that investors, bankers, and analysts desperately needed, but no way to monetize it at scale. Their data sat in internal databases while potential clients called asking for specific datasets.
There was no platform for browsing, no way to preview data before buying, no subscription infrastructure, no flexible export options, and no self-service purchase flow. Every data request required custom contracts and manual delivery. They were leaving money on the table because the sales process was too slow and manual to scale. They needed a SaaS platform that turned data into a product.

What I Did

I designed a complete data monetization SaaS platform where institutional clients could discover, preview, purchase, and download African economic datasets. I created tiered subscription access (free preview, standard, premium, enterprise) that allowed clients to explore before committing, built data preview interfaces so buyers could see sample data before purchasing, designed flexible export options (CSV, JSON, Excel, API access), integrated billing and subscription management, added usage analytics so clients could track their data consumption, and created a discovery interface with search, filters, and recommendations. The platform needed to feel professional enough for Morgan Stanley while remaining accessible to smaller African investment firms.

Where It Got Messy

Three months into development, our biggest potential client, a major investment bank, demanded API access instead of manual downloads. This wasn't in the original scope. We had to pivot from a pure download model to a hybrid download + API model, which meant designing authentication, rate limiting, documentation, and developer onboarding flows we hadn't planned for.
Then we realized some datasets contained sensitive economic indicators that couldn't be shown in previews for regulatory reasons. I had to create a tiered preview system where free users saw sanitized data, paid users saw more detail, and enterprise clients got everything, requiring complex access control design.

Results

Stears Data acquired 15 clients (10 local, 5 international) within 8 months of launch. They monetized 85+ datasets that had previously been locked in internal systems. Free-to-paid conversion rate: 14% (high for B2B data). Average contract value: $850 monthly.
The platform became Stears' primary revenue driver, surpassing their news subscription business. Three enterprise clients requested custom API integrations, opening a new revenue stream the founders hadn't anticipated.
