Project Overview:

As Product Owner for Chanel's digital transformation project, I led a 10-month initiative to consolidate three division websites into a single, unified cross-division e-commerce platform. This complex migration required coordinating business stakeholders, IT teams, and regional markets to ensure seamless continuity while modernizing the digital experience.

The main goal was to unify the Watch & Fine Jewellery division's digital presence into one cohesive, scalable platform supporting both content and e-commerce capabilities across Europe and Latin America.

Role & Responsibilities:

Product Ownership & Agile Leadership
Managed product backlog and prioritization using Scrum Agile framework
Translated business requirements into detailed user stories and acceptance criteria
Facilitated Agile ceremonies (sprint planning, daily standups, retrospectives, demos)
Acted as primary liaison between business stakeholders and technical teams
Migration & Localization Management
Orchestrated the migration of all Watch & Fine Jewellery content from legacy platforms to the new website
Led localization efforts across 10 European and Latin American markets
Coordinated content audits, migration planning, and quality assurance across regions
Quality Assurance & Testing
Coordinated User Acceptance Testing (UAT) with business stakeholders
Participated in testing efforts to validate functionality and user experience
Identified, documented, and prioritized issues and bugs for resolution
Documentation & Knowledge Transfer
Produced comprehensive organizational documentation (QA procedures, roll-out guides)
Created process documentation to support ongoing operations and future launches

Key Achievements:

10 Website Launches Successfully launched 10 localized websites across Europe and Latin America, including France—the division's flagship market.
Care & Services Redesign Led the redesign of Care & Services webpages, improving information architecture and user experience for after-sales services.
MyBF Configurator Launch Delivered a landing page and integration for a new service feature (MyBF Configurator), enabling personalized product configuration.
Operational Excellence Established scalable processes with comprehensive QA documentation and roll-out guides, supporting efficient future launches.

Challenges:

Pixel-Perfect Migration Ensuring visual and functional consistency between legacy and new platforms was critical for brand integrity. Required meticulous QA processes and close collaboration with design and development teams to maintain Chanel's exacting standards.
Content Migration at Scale Leading the localization and integration of all Watch & Fine Jewellery content across 10 markets presented significant coordination challenges. Managed dependencies between content teams, translators, technical teams, and regional stakeholders while maintaining strict timelines.
Cross-Team Coordination Bridging business requirements with technical implementation across multiple teams, time zones, and stakeholder groups required clear communication, detailed documentation, and adaptive prioritization.
Zero-Downtime Requirement The migration needed to occur without disrupting the customer experience or business operations, requiring careful planning, phased rollouts, and comprehensive contingency plans.
