The situation
A mobile app in active decline: crashes, poor flows, a 3.4 rating trending downward, and reviews written by genuinely angry people. The commercial consequence was that enterprise clients had stopped onboarding their employees, so the app was actively losing B2B contracts.
What I actually did
Ran two tracks in parallel: stability and experience. Triaged crash data with engineering and prioritized the crash-prone paths that also sat on high-traffic flows, unglamorous work, but nothing else mattered until it was done.
Rebuilt navigation around what users actually came to do, which the analytics and the reviews agreed on and the existing IA did not reflect.
Redesigned corporate onboarding specifically, since that was the flow enterprise clients were judging the product by.
Shipped incrementally against a live product with an active user base, staged releases, monitored, no big-bang relaunch.
How I worked
Six months as design lead, embedded with mobile engineering. Release-by-release, with rating and crash rate reviewed weekly as the primary success measures.
