Strategic Intelligence Retainer: 6-Month Engagement

Context

A professional services firm with a growing client base was making strategic decisions reactively. Leadership had no structured process for monitoring competitors, tracking market shifts, or connecting internal performance data to external signals. Every quarter felt like starting from scratch.
The CEO wanted a strategic partner who could build cumulative intelligence over time, not just deliver one-off reports that sat in a folder.

Challenge

The firm's decision-making process had several structural weaknesses:
Competitive intelligence was informal: based on word-of-mouth and occasional LinkedIn browsing
KPIs were tracked in spreadsheets but never analyzed for trends or early warning signals
Market shifts (new entrants, pricing changes, regulatory moves) were discovered late, often after competitors had already responded
Leadership meetings lacked a structured strategic agenda; discussions were reactive to whatever felt urgent that week
No institutional memory existed for strategic insights: when something was learned, it wasn't captured or built upon

Approach

Month 1: Foundation & Diagnosis I conducted a full business context deep-dive: revenue model, client segments, competitive landscape, internal capabilities, and strategic priorities. Built the initial competitor baseline (5 direct competitors profiled in depth). Audited existing KPIs and recommended a refined tracking framework. Delivered the first Strategic Intelligence Brief with a prioritized list of threats and opportunities.
Months 2-3: Pattern Recognition With the baseline established, I began identifying patterns: which competitors were gaining ground and why, which client segments were growing vs. contracting, where the firm's positioning was strong vs. vulnerable. Monthly deliverables included updated intelligence briefs, competitor movement alerts, and KPI trend analysis with strategic implications.
Months 4-6: Proactive Strategy By this stage, the cumulative knowledge base was deep enough to shift from reactive monitoring to proactive strategy. I began flagging opportunities before they became obvious, recommending preemptive moves against competitor threats, and providing scenario analysis for major decisions (pricing changes, new service launches, market entry).
Throughout the engagement:
Monthly Strategic Intelligence Brief (executive-level, 8-12 pages)
Competitor and Market Pulse report (3-5 competitors monitored continuously)
KPI review with trend analysis and strategic implications
Cumulative intelligence archive accessible to the leadership team
Ad-hoc strategic analysis on emerging issues as they arose

Results

Leadership decision time cut from weeks to days on strategic matters
6 monthly intelligence briefs delivered, building a cumulative knowledge base of 70+ pages
3 competitive threats identified early enough for preemptive response (vs. reactive scrambling)
KPI tracking framework redesigned: from 30+ unfocused metrics to 14 decision-driving indicators
2 new service line opportunities identified through market gap analysis
Leadership meetings transformed from reactive status updates to structured strategic discussions
The engagement was renewed for an additional 6 months based on demonstrated ROI
