Overview

The Professional Services team at a fintech company was newly formed and lacked structured workflows, integrated tools, and operational visibility. There was no clear way to track project margins, resource capacity, or financial performance, making forecasting, resourcing, and reporting inefficient. The team operated in isolation from Finance, Sales, and Marketing, which meant that Account Managers had no visibility into project execution after closing deals, and the Professional Services team had no insight into upcoming work before projects landed on them. This disconnect led to delays, inefficiencies, and reliance on manual workarounds.
Additionally, their existing project management system was costly, rigid, and inefficient. It was built on a standalone platform with its own query language for reporting, meaning that the Professional Services team relied heavily on vendor support for any system updates, dashboard changes, or reporting modifications. This dependency slowed down decision-making and increased operational costs.
To address these challenges, I led a comprehensive workflow transformation, implementing real-time tracking, automation, and cross-team visibility to help the team operate more effectively across the entire project lifecycle - from pipeline management and resourcing to project execution, timesheet tracking, invoicing, and project closure.
