GymRevenue set out to bring core gym operations into a single modular platform, replacing the disconnected software systems many gyms used. Planned capabilities included CRM, billing, campaigns, people/member management, check-in, barcode scanning, and event-triggered automations.
As Director of Engineering across Cape & Bay and GymRevenue, I led a 17-person engineering organization while retaining responsibility for architecture and technical strategy. I personally selected event sourcing and GraphQL; the platform used a multi-tenant design, CQRS-style projections, reactors, Laravel/PHP, MySQL via PlanetScale, and Lighthouse GraphQL. The frontend began in Vue and was transitioning toward Svelte, with Svelte/Capacitor selected as the shared web/native direction; hosting was AWS via Laravel Vapor.
I introduced documented engineering policies and standards, structured onboarding, automated tests, linting/formatting, CI/CD through development and staging, quality gates, workflow automation, planning, and release practices. Over about one year, sprint velocity improved approximately 50%, and automated test coverage grew from effectively 0% to approximately 70%.
The product was not fully completed before funding ended. This case study describes the architecture, engineering organization, and delivery foundations—not a finished commercial launch.
