Adjust Onboarding Redesign

I led a major redesign of Adjust’s onboarding for its mobile-marketing analytics platform, simplifying a complex setup across 12 markets. By reducing friction, clarifying progress, and making the flow more intuitive, we cut reliance on Customer Success and enabled users to onboard faster and more independently.

Why It Matters

Adjust’s original onboarding was lengthy and confusing, often forcing new users to ask for help from the Customer Success team.
The setup involved technical elements (like SDK integration) that weren’t easy to share among team members, causing delays.
Without clear progress indicators, users often dropped off or left the process incomplete, reducing adoption of Adjust’s powerful features.

How I Solved It (Approach & Design)

Deep Research & Cross-Team Alignment
Ran workshops with Onboarding, Customer Success, and Sales/Account teams to gather their real pain points.
Conducted global user interviews to understand how customers in different markets perceived setup complexity.
Did competitive analysis to benchmark simpler onboarding flows.
Design Principles I centered the redesign around three key principles:
Assist, don’t take over: provide help without doing the work for the user.
Provide context: explain why each step matters, how it connects to other parts.
Less is more: keep each screen clean and focused; remove anything that doesn’t add real value.
Redesigned Flow
Introduced a wizard-style, step-by-step flow, where users complete one task at a time.
Created clear progress indicators to show where you are, what’s left, and that you can pause/resume.
Simplified SDK integration by making it easier to share code with team members.
Designed a tabbed interface to make advanced features more discoverable and to explain their use cases.
Testing & Iteration
Built interactive prototypes.
Ran multiple rounds of user testing to validate assumptions, get feedback, and iterate.
Incorporated feedback from stakeholder teams and real users to refine the flow.

Results & Impact

The onboarding became much faster and more transparent, significantly reducing the cognitive load for new users.
Fewer users needed to reach out to Customer Success because the new flow guided them more effectively.
Users could more easily discover and set up advanced features, thereby increasing platform utilization.
The redesign set up a scalable framework for future onboarding enhancements that would work across markets.
