Unified KPI Platform: Product Leadership & Adoption

The challenge

Leadership was using more than five reporting tools with conflicting KPI definitions. Business reviews started with reconciling numbers, and data teams were repeatedly pulled into ad-hoc reporting. The product goal was a shared metrics platform that leadership could use without relying on a new data request each time.

My role

I led product management on a six-month cross-functional initiative with five engineers, two data engineers and one designer. My responsibility was stakeholder alignment, canonical KPI definitions, product priorities and rollout. Engineering and data partners delivered the platform with me.

The approach

I interviewed 20+ stakeholders, mapped conflicting metrics and aligned teams on common definitions. We sequenced the work through a semantic layer, data contracts and quality checks, followed by self-service dashboards, access controls and user training. Governance and adoption were part of the product plan.

Reported outcomes

The linked portfolio case study reports 80% fewer reporting requests, two hours saved per executive per week, full leadership adoption and 15-minute dashboard creation. These are documented outcomes of the team initiative, with my contribution focused on product direction and adoption.

Why it matters

This case shows how I connect discovery and stakeholder decisions to a usable data product. The delivery included consistent metrics, clearer ownership, self-service workflows and training—not just a dashboard mockup. The linked case study explains the approach, team context and stack.
If your team debates numbers instead of making decisions, send me the reporting workflow, primary users and the KPIs you need to align. I can start with a focused discovery milestone: map the gaps, define the core metrics and prioritize a practical delivery plan.
