Good project management is all about clarity at the start of the project. With it, things run as they should - on time and on budget. Without it, there is scope creep, cost over run and delays in delivery.

The Situation

The Blue Print Agency were busy with lots of client projects. They would come into the business and be funneled through the Sales team to a Project Manager. That Project Manager was responsible for setting up the work to be completed and managing it through to delivery to the client. The problem was that the work was not monitored and there was constant issues with items not being completed in the correct way, or being late for delivery to the client. Sometimes things got stuck in one area longer than they should. At other times, there was a lot of rework and ultimately an unhappy client.

How We Worked Together

I went in and undertook an assessment of the problems that existed. I spoke to different team members to gain their feedback on their impression on where the issues in the project management process were. This was a 'no blame' space, just fact finding to understand where the problems were. Together we determined there was not a set process in place to ensure that work was clearly defined, including the client expectations and deliverables. I assisted the team to put in place a simple project management process, so that
a one page agreement was completed at the start of the work being taken on that set out expectations, issues and time constraints.
we then collected information on dependencies (who had to complete work before who)
this allowed a timeline to be created that was realistic and set out timeframes for each team member.
we setup check in meetings on a weekly basis, so that if there were issues with any work being completed it could be flagged, sooner rather than when it was too late.

The Outcome

We monitored project workflow for four weeks and saw not only an increase in work being completed on time or earlier, but also team members were happier, as were clients.
At any given time the project manager could tell a client where work was at. Team members began to speak up for help when their workloads were too much.
Clients were clearer on what their expectations were and knew what to expect on project delivery.
