Building an AI-Powered Operations Suite for a High-Volume POD Brand

The Challenge

A two-person print-on-demand team generating $50k/month was hitting a ceiling. They were launching 100 products a month, but every launch was a slog: Canva for designs, spreadsheets for profit calculations, multiple disconnected AI tools for mockups. The result was a three-day design-to-launch cycle and constant friction between creative decisions and business reality.
They weren't short on ideas. They were drowning in the process.

The Approach

I spent the first phase mapping their entire workflow—every tool, every handoff, every decision point. The goal wasn't to optimize what existed. It was to identify the highest-leverage intervention points and build something purpose-fit.
Working directly with the founders, we defined the end state: a unified system where creative ideation, profitability analysis, and asset production could communicate with each other rather than live in silos.
Then I built it. Two days, start to finish.

What I Built

1. AI Design Formula Calculator A tool that analyzes winning design patterns and generates formulas for new concepts—taking the guesswork out of creative ideation and grounding it in data.
2. Smart Profit Calculator Beyond basic margin math: this tool provides AI-powered suggestions for pricing optimization, helping the team make faster, more confident decisions on which designs to prioritize.
3. Automated Mockup Generator Built on Nano Banana Pro, this system produces four production-ready mockups in under 30 seconds—replacing a manual process that used to eat hours.

The Results

Design-to-launch cycle: Cut from 3 days to 1 day
Mockup production: 4 production-ready mockups in under 30 seconds (previously a manual, hours-long process)
Pricing decisions: Shifted from gut-feel to AI-assisted profit optimization
Tool environment: Replaced fragmented, disconnected tools with a unified workflow
5% profitability improvement across their product line—on a $50k/month business, that's real money back in the founders' pockets every month.

The Takeaway

This wasn't about adding more tools. It was about replacing friction with flow. A small team launching 100 products a month can't afford to waste time on process—they need systems that multiply their output without multiplying their hours.
