Context
A cross-functional team was delivering a new digital program with multiple user types, tight release timelines, and offshore delivery teams. While the goals were clear, the problem space was complex and still evolving.
Problem
Without early alignment and structure, there was a risk of rushed execution, unclear requirements, and rework across releases. Teams needed clarity before building, not just faster delivery once work had started.
My Role
I was brought in early to help shape the problem space, translate business needs into clear system logic, and create alignment between stakeholders, designers, and delivery teams before execution began.
Approach / What I Did
Translated complex stakeholder needs into structured user stories across three distinct user types.
Worked upstream to define priorities, constraints, and success criteria before development.
Led stakeholder demos and feedback sessions to validate direction early and reduce downstream risk.
Designed documentation and training materials to support offshore teams and improve delivery consistency.
Acted as a connective layer between business, design, and delivery to maintain clarity across releases.
Outcome
The program was delivered across five iterative product releases ahead of schedule, with stronger stakeholder confidence and smoother collaboration across teams. Clearer thinking upfront reduced rework, improved delivery quality, and made execution calmer and more predictable.
