Conduct a thorough analysis of Landsea Group’s struggling nursing home business.
Diagnose key bottlenecks and constraints causing continuous losses.
Provide innovative business solutions to achieve breakeven and drive future growth.

Problems to Be Solved:

Declining Revenue:
Low brand awareness and customer conversion.
Heavy reliance on discounts, attracting only low self-care ability customers.
Rising Operating Costs:
High labor costs due to nurse-intensive operations.
Increased marketing and management expenses from rapid expansion.
Cultural Barriers:
Chinese elderly prefer living with family, leading to low trust and acceptance of nursing homes.
Financial Strain:
Continuous losses drained cash flow and increased long-term debt, risking the entire Landsea Group.

Methodologies:

Analysis:
Conducted commercial and financial analysis to identify revenue and cost drivers.
Held customer interviews and validated findings with functional leaders to understand cultural barriers.
Innovation:
Applied Design Thinking to map elderly daily routines and identified loneliness as a key issue.
Proposed a new business model using voice-based assistance robots to:
Reach: Connect with elderly through virtual assistants.
Engage: Build trust with elderly-focused content.
Interact: Provide instant assistance with programmed care and real human support.
Convert: Introduce prospects to facilities catering to different care levels.
Planning:
Defined timelines, production size, geographic coverage, and marketing channels.
Created a financial model projecting operating income, cash flow, and ROE.
Stakeholder Engagement:
Socialized the plan with executive leadership, business leaders, developers, investors, and IPO brokerage firms.

Output:

Successful Pitch:
Secured $20M in first-round investment from strategic investors.
Partnered with a leading Chinese tech giant to co-develop the robot prototype.
Pilot Launch:
Rolled out a pilot batch in selected markets through online and offline channels.
Strategic Shift:
Redefined the business goal from “raising fixed asset value and exiting” to “going public.”
Adjusted capital structure to raise equity, improving financial health.
Valuation Growth:
Shifted focus from heavy assets to consumer interface technology, tripling the business valuation for a potential IPO.
