The account began in November with approximately ₹22,000 in Google Ads spend, generating ₹84,000 in revenue at a 3.7X ROAS.
The initial strategy focused on establishing a strong Shopping campaign covering the full product range, supported by a branded Search campaign, a bestseller Search campaign and a small DSA campaign for testing.
Rather than relying solely on platform-level product data, analytics data was used to identify the products that were actually being purchased. This revealed two clear bestsellers, which became the focus for the next stage of scaling.
In December, the main Shopping campaign was scaled and two separate Performance Max campaigns were launched for the best-selling products, with relevant search themes, videos and static creatives.
The result was a significant increase in both spend and revenue: ₹70,000 in ad spend generated ₹3.87 lakh in revenue at a 5.6X ROAS, compared with 3.7X in November.
The account was then optimised based on campaign-level performance rather than simply increasing budgets across the board. The Shopping campaign and the two product-specific Performance Max campaigns continued to generate the majority of revenue, while underperforming tests were paused or replaced.
A separate YouTube campaign was also tested after video placements within Performance Max showed signs of generating conversions. However, the standalone campaign failed to generate sales and was subsequently paused.
By January 19th, the account had generated ₹1.73 lakh in revenue from ₹41,000 in spend, representing a 4.18X ROAS for the month so far.
The two product-specific Performance Max campaigns were generating 6.67X and 3.5X ROAS, while the main Shopping campaign was delivering approximately 4.1X ROAS.
The account's scaling strategy ultimately centred around:
Main Shopping Campaign → Identify Bestsellers → Product-Specific PMax → Product-Specific Search → Controlled Testing
With approximately 5–10% of the budget reserved for testing, the majority of spend remained concentrated on campaigns and products that had demonstrated their ability to generate revenue.
The focus throughout was not simply on increasing spend, but on identifying what was actually selling, scaling proven winners, testing new opportunities and reallocating budget based on performance.
