FieldFlow Tech Stack Optimization

THE CHALLENGE

Early-stage startups consistently build their tech stack in the wrong order. They pour resources into paid ads before fixing attribution. They install a CRM before defining what a lead even is. They ask for a dashboard before their data is clean. The result: six disconnected tools, zero shared context, and a founder who can't answer "where are our best leads coming from?"
FieldFlow (B2B SaaS, field operations) had exactly this problem. A Webflow template nobody trusted as a brand asset, HubSpot with 18 months of drift, no lead scoring, no automated follow-up, and a weekly manual spreadsheet report that was obsolete before it landed in Slack.

THE APPROACH

Build in the right order: establish tracking before CRM, clean CRM before automation, automate before dashboarding. Every layer must be verifiable before the next layer is added. A dashboard on bad data is worse than no dashboard — it creates confident, wrong decisions.
For the site: a Framer or Webflow build that the marketing team can edit without developer involvement. Connected natively to HubSpot forms via embedded script — no Zapier middleman for the primary lead capture path, fewer failure points.

THE BUILD

GTM + GA4 - Full Tracking Implementation
Separate GTM container per property (no cross-contamination). GA4 base configuration tag + custom events: agent_registration, form submissions, CTA clicks. Consent mode wiring (granted/denied signal). SPA History Change trigger for pushState navigation — verified virtual pageviews fire per route change in GTM Preview and GA4 DebugView. Server-side pageview logging deployed alongside for consent-gap measurement. Every tag verified in the GTM Preview → DebugView chain before publishing — Tag Assistant alone misses consent-blocked events.
HubSpot CRM - Audit, Clean, Rebuild
API-driven audit across 21 checks: duplicate contacts (106 pairs surfaced), lifecycle stage drift, broken company→contact associations, forecast stage gaps. Programmatic remediation (merges first, normalization second — async merge survivors overwrite freshly normalized data if reversed). Lead scoring model: Contact FIT score (demographic + behavioral), 60-point MQL threshold. 304/304 scores verified against model. Key platform gap discovered: HubSpot's deals-lifecycle-sync only advances the direct deal contact, not all company contacts — fixed with a supplementary workflow. All changes version-controlled via API scripts.
Make.com Automation - Lead Qualification + Routing
Make.com scenario triggered on new HubSpot contact creation. Three branches: (1) score ≥60 (MQL) → enrich contact, assign to rep, fire Slack notification; (2) score 40–59 → enroll in nurture sequence, set 14-day follow-up task; (3) score <40 → tag as cold, route to long-tail nurture. Error path: failed enrichment → alert ops channel, log to Google Sheets audit trail. Full run verified end-to-end across all branches.
HubSpot Nurture + Workflow Automation
5-email trial nurture sequence with A/B subject line test on Email 1. Branch logic on product activation: activated users enter a lighter 2-email path; non-activated get the full 5-email sequence. Three automated workflows: MQL lifecycle flip (verified <30s trigger-to-stage), Customer stage sync on deal close (6 company contacts updated in 34s), past-due deal alert (5 tasks created on first run). Goal exit verified: Run 2 triggered goal exit at Email 1, suppressing subsequent sends.
Looker Studio Revenue Funnel Dashboard
6-widget dashboard connected to HubSpot (Sheets proxy) + GA4. Widgets: lifecycle funnel overview, lead score histogram, score-band stacked bar (Report Formula Field: IF score≥60 → "MQL"), stage × band cross-tab showing 28 sub-threshold MQLs, open pipeline KPI + past-due KPI, nurture email table with A/B variant comparison. Data control configured so property can be swapped without breaking calculated fields — validated by swapping to the GA4 Demo Account. Dashboard prints cleanly in landscape for exec review.
Framer / Webflow Brand Site - CMS + HubSpot Native Forms
Framer or Webflow site replacing the starter template. CMS-powered blog for SEO. HubSpot form embed on all conversion pages — native embed, not a Zapier middleman. Custom interactions and scroll animations matching brand. No-code CMS so the marketing team edits content without dev. Technical SEO layer: JSON-LD structured data (Organization, FAQPage, BreadcrumbList), dynamic sitemap, canonical tags, OG meta.
Zapier / ActiveCampaign - Multi-Tool Sync Layer
Zapier as the sync layer for tools that don't have a native HubSpot connector. ActiveCampaign deep-segmentation email sequences for high-volume outbound (HubSpot email limits at growth tier). Zap: new Webflow CMS form submission → HubSpot contact create → segment tag → ActiveCampaign list enroll → Slack ping. Multi-step Zaps with error paths and Slack alerts on failure.
Live AI Chat Assistant (RAG + Lead Qual)
Floating chat widget on the brand site. Cloudflare Worker + Claude API backend. RAG over portfolio FAQ and product documentation — agent answers questions from the knowledge base, not hallucinated responses. Lead qualification flow: the agent captures name, company, and use case before routing to HubSpot as a contact with source: AI chat tag. Email digest to the founder on new qualified chat leads.

KEY FINDINGS

⚠ HubSpot's merge is async — normalize after, never before. Applying phone/email normalization before running merges causes async merge survivors to overwrite the freshly normalized data. Merge first, confirm completion, then normalize.
⚠ The native lifecycle sync has a single-contact blindspot. When a deal closes-won, HubSpot advances only the primary deal contact — not all contacts associated with the company. A supplementary workflow is always required.
✓ Build order matters more than tool selection. Tracking before CRM, CRM before automation, automation before dashboards. Skipping or reversing any step creates technical debt that costs 3× more to fix later.
✓ Report Formula Fields unlock scoring visualizations without custom code. HubSpot's lead score can be banded and color-coded entirely within Looker Studio using Report Formula Fields — no additional data transformation needed.
