Designing a SaaS onboarding system that turns new users into active users
INTRO
Flowdesk is a task and project management tool designed to help teams organize their work and stay aligned from day one.
While the product delivers clear value, new users often sign up but fail to reach the “aha moment” , the point where they truly understand how the tool fits into their workflow.
This case focuses on designing an onboarding system that guides users from signup to activation through email.
PROBLEM
Most SaaS products face the same issue:
Users sign up but don’t take action
The product feels empty without initial setup
There’s no clear guidance on what to do next
As a result: Users drop off before experiencing value.
SOLUTION
I designed a structured onboarding system using Kit (email marketing platform) that:
Captures new users at signup
Guides them step by step
Encourages early product interaction
Segments users based on behavior
The goal was simple: move users from new → activated → power users
SYSTEM OVERVIEW
The system is built around three core components:
Signup form
User segmentation (tags)
Onboarding email sequence + automation
SIGNUP EXPERIENCE
Signup form designed to capture new users and initiate the onboarding flow.
The entry point is a clean signup form focused on a single action: getting users started.
Instead of overwhelming users, the form sets a clear expectation: Start organizing your work in minutes.
USER SEGMENTATION
User segmentation system based on engagement and product usage stages.
To track user progression, I structured a simple tagging system:
new-user → just signed up
activated-user → started using the product
power-user → consistent usage
This allows the system to adapt messaging based on user behavior.
ONBOARDING EMAIL SEQUENCE
Onboarding email sequence designed to guide users toward their first key action.
The onboarding sequence focuses on a single goal:
getting users to create their first project
Each email removes friction and reinforces value:
what to do
how to do it
why it matters
The messaging is short, direct, and action-oriented.
ACTIVATION EMAIL
Feature focused email designed to move users from passive to active usage.
Beyond the initial welcome, I introduced a feature focused email that explains how to structure work inside the platform.
Instead of listing features, the email shows a simple workflow:
create a project
add tasks
assign ownership
track progress
This helps users visualize how the product fits into their daily work.
AUTOMATION WORKFLOW

The entire system is connected through a visual automation flow:
Users enter as new-user
Receive onboarding emails
Move into activated-user
Progress toward power-user
This ensures every user is guided through a structured journey, not left to figure things out on their own.
Onboarding is not just about sending emails.
It’s about designing a system that:
understands user behavior
reduces friction
drives action
This project shows how a simple automation can create a much stronger product experience.
