Crew Cut: a party game that makes a movie

The idea

Crew Cut is a party game that makes a movie. Everyone joins from their phone, a selfie becomes a character, and each player secretly directs one scene with a twist nobody else sees. Then the TV premieres the film, everyone votes on awards, and you download the movie to post.

What happens in a game

Scan the code on the TV, type a name, take a selfie. ComfyUI turns the selfie into a full-body character in about 90 seconds. On your turn you pick the shot, cast your friends and add a twist. Scenes render while the next player directs, so nobody sits waiting on a progress bar. The premiere plays every scene with its twist revealed, and phones throw reactions at the screen.

Shots from one real game

These came out of a single recorded game. The plan, directed by Rosa (twist: the map is upside down). The getaway, directed by Dre (twist: he brought a rubber duck instead of the drill). The payoff, directed by Mika (twist: the vault is already open).

How it is built

Three ComfyUI workflows called through Comfy's own SDK. FLUX.2 [klein] 4B turns each selfie into a character and places the cast in a scene still. LTX-Video 2B turns each still into a moving shot. A small Node.js server runs the rooms, turns and votes, and ffmpeg cuts the finished film with a title card, twists and end card in 16:9 and 9:16. Open weights only, no paid APIs, and the code is open source under MIT.

One laptop

Every frame here came from a single M2 Max MacBook Pro with 32 GB. Small open models, no cloud GPU. Give this game real GPUs and it gets bigger models, longer shots and sharper faces.
Built for Comfy's #OpenSourceHiggsfield challenge. Rosa's selfie is AI-generated, not a real person, and Dre and Mika are Crew Cut originals.
