A2Z Home — Large-Scale WooCommerce to Shopify Migration (4,000+ SKUs)

Project Overview
A2Z Home is a Swiss home and bedding retailer with an extensive product catalog spanning more than a dozen brands. The project involved migrating its existing WooCommerce store to Shopify while preserving the product data, variant structures, and catalog organization needed to keep the business running smoothly.
With more than 4,000 products and some listings containing over 200 variants, this wasn't a straightforward platform migration. The new store also needed to support four languages — English, German, French, and Italian — alongside both B2C retail shopping and B2B ordering.
I led the migration, verification process, storefront design, and Shopify implementation, completing the project within a tight 2–3 week timeline.

My Role: Lead Developer — Full-Stack Migration, Store Design & Build, Ongoing Management

I was responsible for the technical migration and overall Shopify implementation, from handling complex product data to building the new storefront and configuring its core ecommerce functionality.

The Challenge

The biggest challenge was maintaining data accuracy across a large and structurally complex catalog.
The existing WooCommerce store contained:
4,000+ products across 12+ brands.
Products with dozens to 200+ variants.
Multiple product attributes, including size, material, and color.
A requirement to preserve product and variant information during migration.
Four-language storefront requirements.
Separate B2B and B2C purchasing workflows.
A standard import process wasn't enough to provide the level of confidence this migration required. Missing variants, incorrect attribute mappings, or pricing discrepancies could create problems for customers and the retailer after launch.
The migration needed a verification process that could handle the scale without compromising the deadline.

The Approach & Technical Implementation

1. WooCommerce to Shopify Data Migration

Managed the migration of the retailer's extensive product catalog from WooCommerce to Shopify, with particular attention to complex product structures.
Key work included:
Migrating 4,000+ products and their associated variants.
Handling products with extensive variant combinations.
Preserving important product attributes, including size, material, and color.
Mapping source product data into Shopify's product and variant structure.
Reviewing migrated records to identify inconsistencies before launch.

2. AI-Assisted Migration Verification

One of the most important parts of this project was building an AI-assisted verification layer into the migration pipeline.
Rather than relying entirely on manual checks or trusting the import process, I implemented automated checks to compare WooCommerce source data against the migrated Shopify records.
The verification process helped flag:
Missing product variants.
Mismatched product attributes.
Pricing discrepancies.
Differences between source and destination product records.
This allowed the team to focus on records that needed attention instead of manually reviewing thousands of products one by one.

3. Custom Shopify Storefront Design & Development

Built the new Shopify storefront to give the retailer a clean, structured shopping experience suited to its home and bedding catalog.
The implementation focused on:
Custom storefront design and development.
Clear product and brand organization.
Structured product presentation.
A consistent browsing experience across the store.
Responsive layouts for different screen sizes.

4. Four-Language Store Configuration

Configured the Shopify storefront to support the retailer's four target languages:
English (EN)
German (DE)
French (FR)
Italian (IT)
The multilingual setup allowed the business to serve customers across its different language markets through one Shopify store.

5. B2B & B2C Ecommerce Functionality

The new store needed to serve both individual shoppers and business customers.
I implemented the required B2B ordering functionality alongside the standard retail checkout experience, supporting the retailer's two customer segments within the new Shopify setup.

6. Launch, Testing & Ongoing Store Management

After migration and implementation, I carried out final checks across the catalog and storefront to help ensure the new store was ready for launch.
The project also extended beyond the initial delivery. Following launch, the client retained us for ongoing Shopify store management and continued support.

The Results

The complete migration and Shopify implementation were delivered within 2–3 weeks.
Key outcomes:
4,000+ SKUs migrated from WooCommerce to Shopify.
Zero product data loss across the migrated catalog.
Complex product and variant structures transferred and verified.
Four-language storefront supporting EN, DE, FR, and IT.
B2B ordering functionality alongside retail checkout.
Custom Shopify storefront designed and developed.
Ongoing client relationship established after launch.
The client was satisfied with the delivery and retained us to manage the Shopify store after launch — turning a migration project into a continuing working relationship.

Why This Project Stands Out

Large-scale Shopify migrations require more than moving product records between platforms. The real work lies in understanding how the original catalog is structured, mapping complex variants correctly, and verifying that the new store preserves the information customers and the business depend on.
For A2Z Home, I combined migration engineering, AI-assisted data verification, custom Shopify development, multilingual configuration, and B2B functionality into one delivery process — completing the transition within a demanding timeline.
