Streamlining Onboarding for 75 Contractors

The Challenge

A consulting company needed to onboard 75 contractors to support a large manufacturing organization, but no standardized onboarding process existed. Contractors required access to multiple systems across the consulting company and the client organization. Offshore contractors also needed access to third-party contractor systems.
Onboarding was considered complete when contractors had received all required access, had contact information relevant to their roles, and were ready to be assigned work. However, the process generally took several weeks before contractors received the necessary access and understood how to navigate the systems.

My Approach

I created and streamlined an onboarding process, wrote corresponding standard operating procedures (SOPs), and developed spreadsheets and other data tracking systems to keep information current as changes occurred. I also served as the first point of contact when contractors encountered technical issues.

Establishing Requirements and Documenting the Process

I began by completing the onboarding process myself and gathering a list of systems contractors needed to access. I then researched role-specific access requirements, reaching out to the consulting company’s leader and client associates for clarification as needed.
Using this information, I created an onboarding SOP that explained which documents contractors needed to sign, what they needed to set up, and how to access the different systems. The SOP also described what systems specific roles would need, and who to contact for different types of troubleshooting and questions. Links to relevant resources provided additional guidance.
I also messaged contractors via email and Teams with the manager and other associates they would report to.

Tracking Contractor Information and Progress

I created separate spreadsheets to track onboarding status within the consulting company and the client organization. Additional spreadsheets maintained general contractor information, including department, role, and reporting manager, along with financial data.
The financial tracker helped ensure contractors received the correct payment based on invoices and that the project remained within the client’s budget. As incoming contractors arrived in waves, I added them to the trackers daily and kept their information current. I also tracked outstanding access requests and followed up on delays.

Providing Guidance and Support

I facilitated meetings to explain the SOP, clarify who contractors would report to as managers or mentors, and share other necessary onboarding information. Throughout the process, I regularly monitored Teams and email for questions and held one-on-one meetings when contractors needed additional clarification.

The Results

The standardized process reduced onboarding time from approximately two to three weeks to about three to four business days. It enabled me to support onboarding for the full group of 75 contractors while greatly reducing confusion about required systems, project needs, and whom to contact for assistance.
Contractor status information remained up to date, providing visibility into onboarding progress and outstanding requirements. The SOP was used throughout the project, and the client continued to use some of the spreadsheets and data tracking systems I created.
