How I'd approach a fast-scaling brand with zero inventory system
A menswear brand I spoke with recently is doing real volume across Shopify and Amazon FBA, with warehouses in both China and the US. Their own words: no real inventory system yet. Reorders were happening on instinct.
That's a more dangerous stage than it sounds. A flawed system at least gives you something to audit. Zero system means every reorder decision is a guess, made across two currencies and two supplier clocks moving at different speeds.
My starting point with any brand at this stage isn't a tool. It's the lead times: actual production-plus-freight time from an overseas supplier, actual replenishment cycles domestically, mapped against real sell-through by SKU. Software gets layered on after that logic exists, never before.
The next layer, which came up in a conversation with another operator in this space, is a decision ledger: for every reorder number, who owns it, what lead-time assumption it's built on, what buffer's included, and a logged reason any time someone overrides it. Without that, a brand isn't automating a decision. It's automating the disagreement between three systems that were never built to agree.
This is the work I do for 7-8 figure Shopify DTC brands: building the reorder logic and the ownership structure underneath the dashboard, so the number on screen is one people actually trust.
