Refurbished leasing bikes with average baskets of €1,600 — and a relaunch initiative weighed down by complex requirements: used-bike leasing logic, subscription models, B2B integration, and three backend systems that didn't talk to each other in real time. The project needed one owner to consolidate it into something a team could actually build.
What I did
Frontend & UX lead — owned the user experience end to end and steered the UX designers on conversion-critical areas: product detail pages and checkout
Competitive benchmarking — benchmarked market leaders (Rebike, Upway) and translated the findings into a mobile-first customer journey for the Shopware 6 relaunch
Middleware architecture — conceived and coordinated an API-based middleware integrating Shopware, the BBMS inventory system and the Veritas backend for real-time sync across three systems
Requirements engineering — consolidated leasing, subscription and B2B requirements into an MVP definition and post-launch roadmap
Governance — coordinated cross-functional teams (IT, design, business) with weekly updates and daily standups
The result
Relaunch realigned to Shopware 6 with a validated MVP scope, a post-launch roadmap, and real-time integration across three backend systems — a buildable plan where there had been a requirements pile.
