Automated Lead Reply & Follow-Up System

Overview

An automated lead management and CRM follow-up system built with n8n that detects lead responses and routes each lead into the correct follow-up path.
Engaged leads are synchronized with GoHighLevel, while non-responsive leads automatically generate ClickUp follow-up tasks. A state-based locking mechanism ensures each lead is processed exactly once.

Challenge

The lead management process relied on manual coordination between Google Sheets, GoHighLevel, and ClickUp.
This created several problems:
Lead replies could be missed or delayed
CRM updates required manual work
Follow-up tasks had to be created repeatedly
Duplicate workflow executions could process the same lead multiple times
There was no reliable central view of each lead's processing state

Solution

I designed an event-driven n8n workflow with conditional routing and idempotent processing.
The system determines whether a lead has replied and automatically performs the appropriate action without requiring manual intervention.

Workflow

Google Sheets → n8n → Reply Check → GoHighLevel / ClickUp → Google Sheets
Google Sheets detects a new lead or status change.
n8n checks whether the lead has replied and whether it has already been processed.
Replied leads are routed to GoHighLevel for CRM status updates.
Non-responsive leads generate a ClickUp follow-up task with lead details and due date.
The final processing state is written back to Google Sheets.

Lead Routing Logic

The workflow uses a simple but reliable decision structure:

Replied Lead

Reply detected → GoHighLevel → Engaged
The CRM record is updated so the sales team can immediately identify leads who have responded.

Non-Responsive Lead

No reply → ClickUp → Follow-Up Required
A follow-up task is automatically created with the relevant lead information and due date.

Idempotency & Duplicate Prevention

A key part of this automation is state-based locking.
Each lead contains a processed state that the workflow checks before performing downstream actions.
This prevents:
Duplicate ClickUp tasks
Repeated CRM updates
Multiple actions from repeated triggers
Unnecessary follow-up activity
The design ensures each lead is processed once even when multiple trigger events occur.

Error Handling

External API failures are handled through retry logic.
GoHighLevel and ClickUp actions can retry up to three times, while processing errors are recorded in the workflow data for troubleshooting.
This keeps the lead-management pipeline more resilient than a simple trigger-and-action automation.
