Project Overview: A Bogotá-based ready-meal service aimed at health-conscious consumers was facing challenges with supply chain delays and product inconsistency. Initially, the founder relied on a third-party food producer but faced quality control and pricing issues. They wanted to ensure quality and consistency without the complexities of setting up their own kitchens. I helped design a sustainable kitchen system that maintained quality while expanding their channels and customer reach.
My Role and Approach: Acting as both a product strategy advisor and logistics consultant, I worked with the founder to establish a scalable kitchen model serving specific cities. This allowed for direct control over production quality, pricing, and inventory, which ensured the brand’s consistency and appeal. Together, we also enhanced their meal options based on customer data to meet growing demand without compromising quality.
Specific Changes and Improvements:
Designed and acquire a dedicated kitchen network in key cities, reducing reliance on third-party producers and cutting supply costs.
Expanded sales channels from website-only to include delivery platforms like Uber Eats, enabling more customers to order from their preferred channels.
Introduced a direct-to-customer sales system from the primary kitchen, which provided a more personal customer experience and added revenue.
Results: The new kitchen model improved quality control, reduced production costs, and enabled the brand to grow and replicate with consistency. The added sales channels boosted order volume by 40%, and customer satisfaction rose due to faster delivery and a more consistent product. This strategic restructuring positioned the company as a premium, health-focused ready-meal service across Bogotá, with potential for further expansion in Colombia.
