Project Overview: An Orlando-based tire shop specializing in tires and basic car services was available for acquisition. The potential buyer was seeking support in the acquisition process and long-term growth strategy. The business had low revenue, its operations were outdated, and it lacked a clear strategy to stand out in the competitive Orlando market. The goal was to acquire the business, improve its service offerings, and develop a strategic plan for growth, focusing on high-margin, niche market opportunities.
My Role and Approach: As a strategic advisor, I assisted the client with negotiating the acquisition, conducting thorough valuation and due diligence processes to ensure the purchase price reflected the true value of the business. After the acquisition, I worked closely with the new owner to refine the business model, introduce new services, and implement a digital strategy to increase visibility and customer engagement.
The business's initial service offering was limited to basic tire services, so I recommended expanding the service offering to include modifications for 4x4 vehicles and added general car servicing to cater to a broader customer base. This shift positioned the business to attract a niche market of off-road and 4x4 enthusiasts while maintaining the core tire service offering.
Specific Changes and Improvements:
Business Acquisition Support: I helped the client with negotiation, valuation, and due diligence, ensuring the purchase price was favourable and aligned with the business’s potential for growth.
Expanded Service Offering: I guided the expansion of the business’s services to include 4x4 modifications and general vehicle servicing, diversifying revenue streams and appealing to a wider range of customers.
Target Market Shift: We focused on targeting high-margin customers such as off-road vehicle owners, who seek specialized tire services and custom vehicle modifications.
Digital Strategy Implementation: I led the development of a new digital strategy that included a website redesign, targeted online marketing campaigns, and social media engagement to reach more potential customers. This strategy helped to increase the shop's visibility and position it as a leader in 4x4 tire services in the Orlando area.
Operational Improvements: I helped optimize the shop’s inventory and supplier relationships, ensuring better cost control and a more consistent service delivery.
Results: The acquisition led to a increase in revenue within the first six months to a year, the business went from $6.000 during the first month after acquisition to $100.000 per month in only a year, all driven by the business image improvement, new service offerings and enhanced digital presence. The business attracted a higher-value customer base, particularly off-road enthusiasts, and saw increased customer retention due to improved service and personalized offerings. With a new digital strategy in place, the shop expanded its customer base by 45% year-over-year and solidified its position as a top-tier tire and vehicle modification service provider in Orlando.
