A subscription-led DTC brand came to me with a Shopify store that was leaking revenue at every stage of the funnel. Cart abandonment was high, the subscription signup flow was buried, and there was no post-purchase strategy to speak of. The brand had strong products and loyal customers, but the ecommerce experience wasn't doing them justice.
My Role
I was brought in as a fractional CMO to diagnose the funnel, prioritize fixes, and rebuild the Shopify experience around subscription conversion and retention.
What I Did
Audited the full purchase funnel. I mapped every step from landing page to post-purchase, identifying the highest-impact drop-off points using analytics, heatmaps, and session recordings. The biggest leaks were on the product detail pages and the cart-to-checkout transition.
Redesigned the product pages for subscription-first conversion. I restructured the page layout to lead with the subscribe-and-save option, added social proof elements, and simplified the value proposition. The goal was to make subscribing the obvious default, not a hidden toggle.
Rebuilt the checkout and post-purchase flow. I streamlined the checkout to reduce steps and friction, added order bump opportunities, and designed a post-purchase upsell sequence that increased average order value without feeling pushy.
Built retention infrastructure in Klaviyo. I set up automated flows for subscriber onboarding, replenishment reminders, loyalty milestones, and churn prevention. These flows turned one-time buyers into long-term subscribers and reduced voluntary churn.
Optimized paid acquisition for subscriber LTV. I restructured the ad account to optimize toward subscription signups rather than one-time purchases, adjusting bidding strategy and creative to attract higher-value customers.
Results
The rebuilt funnel increased subscription conversion rate significantly, reduced cart abandonment, and improved customer lifetime value. The brand moved from a one-time-purchase-heavy model to a predictable, recurring revenue base that made growth planning and ad spend decisions far more reliable.
