The Situation

A U.S.-based company with 400+ employees had scaled fast, but the operational infrastructure hadn't kept up. Multiple departments were running their own versions of processes, with no standardization, no clear ownership, and no single source of truth. The result: confusion across teams, duplicated work, bottlenecked decisions, and leadership spending more time untangling internal chaos than driving the business forward.
Nobody knew who owned what. Processes existed in people's heads, not in systems.

What I Did

I came in as Fractional Chief of Staff to diagnose the operational gaps and rebuild the governance layer from the ground up.
Cross-Departmental Gap Analysis Conducted a full gap analysis across every business department. Mapped existing workflows against what was actually needed, identified where processes were broken, missing, or redundant, and prioritized the highest-impact fixes.
Process Restructuring Redesigned departmental processes based on the gap analysis findings. Stripped out redundancies, clarified ownership and decision rights, and built workflows that could scale with the organization instead of breaking under it.
SOP Rebuild Rebuilt the company's entire SOP library from scratch. Every core function got documented, standardized procedures that any team member could follow. No more tribal knowledge, no more "ask Sarah, she knows how we do it."
SAP SuccessFactors Integration Worked within SAP SuccessFactors to align HR and people operations processes with the new governance structure. Ensured that onboarding, performance management, and organizational workflows were consistent with the operational standards being set across the business.

The Results

Completed a full operational gap analysis across all departments in a 400+ person organization
Restructured core business processes with clear ownership and decision rights
Rebuilt the entire SOP library with standardized, scalable documentation
Aligned people operations in SAP SuccessFactors with the new governance framework
Reduced cross-departmental confusion and eliminated duplicated workflows

The Takeaway

At 400+ employees, you can't operate on institutional memory. This company needed a governance layer that matched its scale. The gap analysis exposed where things were breaking, and the rebuilt SOPs and processes gave every department a shared operating system to run on.
