THE CHALLENGE
A major streaming platform was expanding live programming across a distributed environment of 25 to 35 engineering teams. The calendar could include a handful to dozens of sports and entertainment events each day, but every important event was receiving the same all-hands support model regardless of risk. That created unnecessary engineering overhead, crowded incident rooms, and no clear path from first-event hypercare to steady-state operations.
MY ROLE
I owned the program design and cross-functional operating model. I was accountable for turning event risk into clear readiness requirements, support levels, ownership, monitoring, and escalation paths.
THE OPERATING MODEL
I created three support tiers:
• Silver: standard monitoring and normal on-call coverage • Gold: additional readiness validation and active quality-of-experience monitoring • Platinum: full hypercare for first broadcasts and the highest-risk events
I added event-readiness reviews, defined service owners, documented escalation paths, and separated the main status room from focused technical breakouts. The model allowed support to increase or decrease based on launch maturity, audience expectations, and customer risk.
THE RESULT
The program supported more than 620 live events over two years, reduced extraordinary engineering support overhead by approximately 95%, and recorded only one Sev-1. More importantly, it gave teams a repeatable way to prepare for new events, maintain fidelity while live, and safely reduce white-glove support as confidence grew.
