A Bookkeeper got promoted to Accounting Lead.
Her backfill was "approved for next quarter."
Seven months later, she resigned.
She'd managed the company's books for 4 years.
She knew every bank account, every recurring transaction, every vendor and exactly where the numbers came from.
When the Accounting Lead role opened, she was the obvious choice.
New title. More responsibility. A $12K raise.
Everyone saw it as a retention win.
But the Bookkeeper seat was never filled.
First it was "next quarter."
Then the budget was reviewed.
Then the job was posted and sat there.
In the meantime, her old work stayed exactly where it was.
Bank reconciliations. AP. AR. Month-end close. Transaction cleanup.
She managed the accounting workflow during the day and did her old bookkeeping work at night.
She didn't complain.
She was grateful for the promotion.
By month 5, she was still reconciling accounts at 9 PM.
By month 7, she'd accepted an Accounting Lead role somewhere else.
With a full bookkeeping team underneath her.
Now the company had two positions to fill instead of one.
They thought delaying the backfill had saved money.
Instead, they lost the person who knew the books best, lost years of institutional knowledge, and had to rebuild the function twice.
The lesson isn't complicated:
When you promote someone, don't just define what they start doing.
Define what they stop doing.
Because if you promote your best bookkeeper but keep their entire old workload, you haven't really promoted them.
You've given one person two jobs and called it career growth.
