As a solo fractional PM juggling multiple simultaneous leads across Upwork and direct channels, a spreadsheet or scattered notes app creates exactly the failure mode you'd expect: missed follow-ups, duplicate outreach, and no real visibility into where each relationship actually stands.
The Build
I designed and built a full CRM inside ClickUp — not a bolt-on, a native pipeline with a purpose-built status flow:
New Lead → New Deal → Saved Lead → Proposal Submitted → Discussing → (Deal Closed | Unqualified/Archive) → Project In Progress
Structured across four connected lists — Leads, Deals, Accounts, Contacts — inside a dedicated CRM folder, so every relationship has one home from first contact through delivery.
What makes this more than a task list:
Native ClickUp automations move tasks and update fields automatically as status changes, instead of relying on manual list maintenance
n8n integration layer: external triggers (incoming Upwork job alerts, Telegram bot commands) write directly into this pipeline — a new qualifying lead becomes a ClickUp task automatically, and logging a proposal in chat flips that task's status without touching the app
The "Deal Closed" trigger cascades into project setup — an n8n workflow watches for closed deals and auto-generates the client's project folder structure from a template, so the operational handoff from "sold" to "in production" happens with zero manual folder-building
ClickUp Business plan, configured as a Verified Power User — meaning this isn't a beginner's setup, it's built against the platform's more advanced automation and custom field capabilities
Why It Matters
Most freelancers either over-invest in a CRM tool they don't need or under-invest in tracking and lose deals to poor follow-up. This threads the needle: enterprise-grade pipeline discipline (the kind I bring from PMP/Lean Six Sigma practice) built inside a tool a solo operator can actually maintain — and wired to the systems that already generate the leads, so the CRM populates itself.
Result
Zero manual CRM data entry from lead discovery through proposal tracking. Full visibility into pipeline health at any stage. Deal-closed-to-project-folder handoff automated end to end.
