Notion Business Planning System Built entirely in Notion — no code, no external tools, no spreadsheet chaos. 🧠 The Challenge A beverage startup needed to manage the full lifecycle of product development — from sourcing exotic ingredients across multiple countries to modelling production costs, comparing manufacturer quotes, and projecting profitability — all in one place that both technical and non-technical founders could use daily. Spreadsheets weren't cutting it. The data was too interconnected, the scenarios too dynamic, and the team needed real-time answers, not static tabs. 🏗️ What I Built A 13-database relational system in Notion that functions as an end-to-end product development and business planning platform for the beverage industry. 🚚 Supply Chain Management - Supplier database spanning 10+ countries with contact tracking, response status, and certification monitoring (EU Bio, Brasil Organico) - Raw materials catalog with automatic cost normalization (per gram, per ml) across different supplier units - Ingredient abstraction layer — separating the concept ("Acai") from specific sourced materials ("Acai Pulp from Supplier X at $8.50/kg"), enabling multi-supplier comparison at a glance 📝 🔬 Recipe & Formula Engine - Recipes broken into individual formula line items, each linked to a specific raw material - Self-parsing formulas that extract quantities and units from natural-language entries ("50g Acai Pulp" automatically calculates the correct entries) - Auto-calculated ingredient cost per unit, rolling up from raw material prices through formula items to the recipe level — no manual entry 📊 Business Scenario Modelling - Each scenario links one recipe, multiple manufacturer quotes, freight quotes, and a warehouse — assembling a full cost stack automatically 30 interconnected formulas computing: ingredient cost, freeze-drying cost (weighted by fruit pulp content), manufacturing cost (handling per-liter, per-batch, and per-unit pricing models), freight, import commissions, packaging, and distribution - Gross margin, contribution margin, and a cascading viability status that flags missing data, marginal scenarios, and green-lights viable ones — all without the user doing math - B2B and D2C channel modelling with separate margin calculations, payment fee deductions, and distribution cost structures 📈 P&L Simulation - Multi-scenario simulations projecting revenue, COGS, contribution margin, fixed costs, operating profit, tax, and net profit over configurable time periods - Break-even revenue calculation - Stock coverage warnings (flags when projected sales outpace batch inventory) - Fixed cost management with active/inactive toggles for scenario planning - Upfront investment tracking across all linked production batches 🤖 AI-Assisted Operations - Integrated AI agent (Claude) with direct Notion access for autonomous data entry, supplier research, cost analysis, and scenario comparison - Automated action logging for full audit trail of AI-driven changes 🚀 The Result : A single workspace where a founder can: - Add a new fruit supplier from a price list PDF - Build a recipe with real-time cost feedback - Model a full production scenario with actual manufacturer and freight quotes - Compare multiple scenarios side-by-side with auto-calculated viability - Run a 6-month P&L simulation — and know within seconds if the business case works No formulas to maintain in spreadsheets. No switching between tools. No asking "wait, which version of the cost model is this?" Designed for founders, not analysts — card labels surface key metrics, viability checks replace manual review, natural-language input replaces rigid forms
