Most "chat with your docs" bots don't fail at retrieval — they fail at trust.
They answer confidently, but no one can tell which document it came from, or whether it was invented. For legal, finance or support, that's a dealbreaker.
The fix isn't a bigger model — it's grounding the pipeline:
→ Chunk by structure (headings/sections), not fixed token counts, so a citation points to a real, readable passage. → Carry the source id + page on every chunk, all the way into the final answer. → Make the model quote the retrieved text first — and refuse when nothing relevant is found, instead of guessing.
Then every sentence traces back to a source the user can open. That's the line between a demo and something a business will actually deploy.
Cited-RAG is most of my work lately — happy to compare notes. 🧩
