I start by reading the system rather than the ticket list. Most rescue projects arrive with a backlog attached, and the backlog is usually a symptom. What matters is which decisions are capping the product and which are simply untidy.
Then I write down what I found, in language you can act on, including the parts you will not enjoy reading. You decide what gets rebuilt before I touch anything.
The rebuild itself is staged so the product stays live throughout. Data moves with verification at every step and a rollback plan written in advance.

Mobile Principal arrived on Adalo and Xano serving US school districts and went back out re-architected on Next.js, with response times cut and a data model that stopped fighting every new feature.
